Other 1: Not easy to jump into projects on Notion. Not sure what I'm allowed to do as a guest pass holder.
Other 2: Have been in Marketing from start when there was no on boarding. So everything continues to evolve and improve.
Other 3: Hit the character limit on the form so putting this here: It would be great to have more stuff outlined on the main Notion page. Since its the first link in the start here channel it would be awesome to make it sort of a walkthrough for the guild. Expanding things like detailed project descriptions, separation between current/past initiatives, projects seeking assistance, and task lists etc so people could more easily find a project & get in touch with the right person/just start posting PoW in the Marketing General channel. Also, as a guest pass holder am I allowed to just add myself as a guild member on the main notion page? Can I start adding links to the docs etc we've been working on for Crypto Sapiens or should I get approval from someone managing the Notion? I'd love to jump in but don't want to make waves or step on toes.

Step Two: Create a better onboarding process based on answers from step one.
Some thoughts:
  1. To have a dedicated person in the guild to get new members aboard.- Talent Coordinator Role
  1. Prepare a new member checklist/guide and assign a dedicated person to review/follow up. - propose creating a support role for talent coordinator
  1. Create a mechanism for new recruits to guide the new members. - i need guided as an older member too please.
  1. Create a visual flow chart to show the new member enrollment process
  1. Use Kanban or other project management tools to track project progress, so new members can easily catch up and plug in.
  1. Provide the one-stop information hub that has all the links and directions and keep them up-to-date.

  • Be super welcoming!
    • Guild Coordinator monitors Marketing General channel in Discord to ask newcomers to introduce themselves in the channel
      • Proper introductions should list any relevant experience, how familiar they are with crypto, and what they'd be interested in working on in the Marketing Guild.
      • Guild Coordinator follows this up with an invitation to the Marketing Guild Weekly Meeting, Thursday at 2 PM ET in This Little Piggy on Discord
      • New members should be encouraged to fill out Notion and list their name and skills.https://www.notion.so/bankless/Bankless-DAO-82ba81e7da1c42adb7c4ab67a4f22e8f
      • All this can be handed off to the elected Marketing Talent Coordinator in Season 3.
    • Introductions in Weekly Meetings
      • allow people to introduce themsevles at the beginning of the call. This makes them feel comfortable to speak up and volunteer later in the meeting if the opportunity arrises.
      • Keep this to 60 seconds per new member, or 120 seconds if there are just a few to keep the meeting running efficiently.
    • Office Hours / Onboarding Calls
      • At 1 PM ET on Thursdays, just one hour before the Marketing Guild Meeting we hold office hours where new members can come and ask questions.
      • We've also held Onboarding calls when we have an influx of new members. The main points we cover are:
        • How to get involved
          • Attend Meetings
          • Read documents, make comments, edit
          • Make comments in Discord, even just putting down emojis shows you read it and are actively listening.
          • Volunteer to help our or attend calls
          • Constantly monitor Campaigns and Projects channel to see where you can contribute
          • Speak up during calls
        • How we get compensated
          • Tipping
          • Bounties
          • DAO wide Coordinape

          • Explain what the 5 paid Guild Roles are

      • It's important to be constantly repeating that there are opportunities in the Marketing Guild and that people need to be proactive and jump on them.
      • It's important that current guild members see new members as an opportunity to grow our talent pool and build a dream team, rather than having people take their work from them.
    • Tipping
      • Tipping when people speak up during meetings is a nice way to encourage people to not be shy. If a new member speaks up and says something profound for the first time, we try to throw them a tip.
      • Each meeting we give a tip to a new member who wants to take meeting notes
        • Be sure to explain what we need for meeting notes... once someone transcribed every word!
          • Main bullet points of what was discussed and any relevant action items so someone who was not at the meeting could go back.
            • Try to note who was speaking about each topic so we can look back at meeting notes months later and contact that person if we need help.

      The main difficulty for newcomers was finding out how to get involved.
      The culture of the bDAO encourages people to be proactive and to jump in.
      The question is then...
      How do we, as older members, help the newcomers (after they have gone through the respective onboarding process) understand:
      1. What we are working on?
      1. What's the status of each project?
      1. What are the requirements or skills to get involved in each project?
      1. Who to get in touch with in order to participate in that specific project?
       
      We could make a timeline from point A to point B being the start the #start-here-marketing channel and point B, the moment where the new members takes responsibility for a specific task in one of the 8 projects we have at the moment.

      For each project we need a brief description of the campaign or project, a list of the people involved, the status of the the project and any important gaps to fill in. If each team identifies gaps maybe this is an easier way to help newcomers get involved.
      I would propose to every new person to first help fill in an existing gap and then move on to a new proposal just to have enough time to understand and flow with the existing team before starting a new wave.
      Make a FAQ for Project Jumping? Not a list of DOs and DON'Ts that's too old fashioned but certainly some tips, recommendations or suggestions.
       
      Questions:
      How do newcomers find the threads? Maybe the Talent Coordinator can tag that person in the specific thread for the project chosen. Sometimes you can't see all the threads*
      Does each Project have a Notion page and a chat?
