2022_03_3 IMN Meeting
Agenda:
- Action items from the previous week

- Ornella:
- KPI update: If we want to measure KPIs in IRL (Community KPIs), we need to do it digital way
- Offline meetings KPIs proposed by Ornella: Numbers of members; How to become a member (criteria); Social media reach-outs.
- We need to identify our audience, know who each person is.
- We can have 3 groups: 1. IMN working group; 2. Community members — just want to be there, be in the community; 3. General audience — People affected via our social media.
- Show these stats for future funding purpose — show the growth of the community. We have myriads of information when building a community, we need to choose some stats and prepare a say, weekly report ( This is something longterm )
- rn we have 1% who create content, the 9% are those who will directly respond to the content, and the remainder will just consume the content. And the point here is that we need to develop that 90% of the people who will consume the content. (Pay attention on our monthly retention rate)
- Map out all the nodes who has their own server, we need to consolidate information and stats together.
- Ornella & Ana: We need to have other outlets bring users back to our discord server
- Get to know where do all the people come from, what they will do here, how long will they stay here (retention rate)
- gioser: not all the members here have the consensus on what IMN is doing and where should we move forward in the future.
- JohnChan: Most members in CN node are having difficulty using Discord in China due to the GFW. Other outlets such as WeChat is useful.
- paul: Setting up a node’s own Discord server is way more complicated than managing the community.
- Ornella: First we need to think about growing our community, then it’s time to worry about managing self-owned server.
- gioser: there’s no need to “force” every node to grow their own “community” — taking Greek Node for example
- Ornella: it’s totally an option for every node to think about how to manage their own community.
- Jengajojo: Growing node into a community enables the community to have more cooperation opportunities — HQ has many tasks that can be distributed into this community.
- Ornella: Will keep on building this investigation / research.
- JohnChan: CN node has discussed about setting up self-owned Discord server, and there are many templates that we can onboard people and community growing.
- Grants
- gioser: Will keep updating on the Gitcoin Grant.
- OxBaer: mentioned an ongoing grant of which we can participate, many nodes (such as French, CN) can also participate in as well.
- Jengajojo: Contact GPe if have any issue on the translation fees.
- Ardor: Will have an proposal next week
- NFTs
- paul: The polygon is quite slow recently, and transactions are put off due to this.
- GPe: Can help mint
- Role updates
- Marketing - Ana: Arranging an event to encourage more Female to be involved in the bDAO activities, due to the imminent Women’s Day.
- Will also have a POAP release for the event
- JohnChan can help arranging the POAP
- Need other nodes’ participation to help the event!
- Grant - gioser: We are in the Gitcoin Grant, maybe we need to have a marketing campaign to help boosting the grant.
- Lalocripto: Discussing the use of Harmony (layer 1)
- paul: Question is how many nodes are running to validate
- gioser: What do we need to do to promote this? Writing an article or something else?
- paul: A discussion is useful, since this action represents the bDAO as a whole
- Lalo: agrees with paul. Need to hear out what others think before we push this forward.
- Jengajojo: had DiscoDancin and Nicklas to translate for the foundation.
- KPIs: VallentinaC: Made the KPIs file yesterday
- Nodes Payments - Monthly Data
- paul: Finished double checking on the data → (9+) Season 3 Database (notion.so). Some nodes did not post anything from the HQ nor from the BanklessDAO
- There was a debate over the payment, but due to the voice was not very clear, could not catch that.
- gioser: if we set the newsletter length strictly to some level, it’s no point in that, since an average HQ or bDAO newsletter is about 2000 words.
- Nicklas: What we are publishing is about onboarding people, since we need people to consume these material, and we need to onboard people first.
- gioser: Disagree with Nicklas.
- DiscoDancin: Maybe we can have a check before the deadline, and tell each node whether they have met the KPIs for that month.
- GPe: maybe we need to specify the length of each newsletter.
- Jengajojo: Have all the nodes’ champions to express their thoughts on this matter. Have the KPIs to be more specific in the next season.
