Talent coordination guidelines

Thank you, BanklessDAO team, for outlining great community guidelines which helped create this document.

Despite our backgrounds and situations, we all came to Bankless DAO with a purpose. That purpose is to help fulfill the mission of Bankless DAO by leveraging our skill sets.
With this in mind, our initial onboarding process is mission-critical to the organization's long-term viability, especially within the context of attracting and retaining talent.
Best Practices For Welcoming New Members
Step 1: The system only works if we do. Ensure they've completed all of the first quest series for becoming a Bankless DAO member.
All new members of Bankless DAO need to go through standard onboarding sessions, the same applies to Bankless Consulting members.
Note: We have onboarding protocols in place for a reason. We want everyone to succeed and be here long-term. Letting people skip the steps required to be successful isn't allowing them to be successful. Trust the process.
Ask them to complete the first quest series in its entirety. We put a lot of effort into making sure people are set up for success.
Step 2: Listen to what they have to say
Often, when people are in the get involved channel trying to get involved, they share personal details about their skill sets, abilities, and interests. These are potentially strong contributors. Those who just say hi are often the bench sitters.
Step 3: Let them know where to find the information they need to be successful.
DAO Start Here and FAQ channels are the following sections of the DAO's onboarding material. These get people familiar with how we operate and what's going on at a high level. Everything you need to get started is in those channels, including our Notion, which has all the high-level information you need to figure out where else you may want to jump in.
Step 4: Direct them on the quickest path to get started
If they mention they have skills in bizdev, suggest they go to the consultancy project and get engaged. If they're interested in dev or design, send them to the respective guilds.
Step 5: Bankless consulting onboarding process.
Bankless Consulting is open to everyone who successfully finished the BanklessDAO onboarding quest. We are welcoming all users with all backgrounds to help us with service and product delivery to clients. This onboarding process should help the talent find the resources to get familiar with our work and get connected with members of the community. That's why every new member receives:
  1. A link to the Bankless Consulting Notion page where they can find information about the group.
  1. An invitation to bi-weekly new joiners calls to get connected with the community.
This step ensures that new users can determine that this is the right place to be and can ask Bankless Consulting associates and representatives questions. After that, they can proceed to the next step.
Step 6: Bankless Consulting internship
Most of the people who joined Bankless Consulting want to contribute to our mission, and we want to make sure that they can contribute and find their spot within the organization as soon as possible. That's why we have set up an internship program for new-joiners to get assigned to associates or representatives to learn from them and help them with their tasks.
We know that mentoring can be very time-consuming, but it's critical for long-term success. Therefore both mentors and mentees should be rewarded for good work. Compensation for mentors and the tipping budget for mentees is described in the "compensation framework."
In the future, we plan to cooperate with other DAOs/protocols as sponsors of the internship program to have Web3 rewards for the mentees.
Apart from tipping, interns can start earning $BANK if they prove to work independently and contribute value to the project. Those rewards are task, bounty, and/or project-based. At this point, interns can be full-time contributors, but if they want to be involved in governance, they need to apply for an associate position and pass the test.
An intern should contribute 8-20 hours of their time before applying for an associate position. The mentor from the internship program, who becomes a sponsor of this application, validates this requirement. The talent coordinator verifies the application and sends instructions to the intern for the next steps.
Step 7: Becoming a Bankless Consulting associate
The associate is the entry governance position in Bankless Consulting enabled voting on informal proposals. After finalizing the internship and submitting an application, associate candidates will test their knowledge of products, services, and the operations of Bankless Consulting. In addition to this knowledge, the exam requires the candidate to demonstrate a desire to work in Bankless Consulting. The exam comprises multiple-choice, fill-in, and open questions to give the candidate the opportunity to express themselves and demonstrate core competencies.
The sponsor and talent coordinator evaluate this test exam to determine if the applicant has enough knowledge and understanding about Bankless Consulting to be part of the governance. If there is not enough understanding, candidates can continue their internship to solidify their knowledge, gain more experience, and retake the test in 30 days.
After completing the test exam, the intern gets an associate tag and can participate in Bankless Consulting Governance.
Everyone holding this role should understand that it's their responsibility to act in the best interest of Bankless Consulting.
Associate Core Values:
Compassion. We don't all need to agree all the time. However, understanding all views (even ones that conflict with our own) is the key to growing a healthy and vibrant community.
Respect. Everyone affiliated with the org in any way must maintain respect for each other. This can be executed by a three-strike policy and/or a voting mechanism (see consensus finding).
Integrity. We are all human, we all make mistakes, there's nothing wrong with it. That's fine so long as the community operates with the highest levels of integrity. We are only as strong as our weakest link, and we must act out of the highest and greatest good for all communities.
Collaboration. Our openness and willingness to collaborate both within and outside of our respective communities is key if we want to foster a thriving, growing community.
Transparency. We make everything as simple and easy to follow/understand as possible.
