Project guidelines
We have moved to google-doc to work on governance and project guidelines
Bankless Consulting's success depends on the project team which is delivering the projects to clients. These guidelines should enable them, support them and protect bankless consulting. Key aspects of project guidelines are:
- Simplicity
- Applicability
- Transparency
Simplicity
The governance structure needs to be straight forward and any project member needs to be able to understand it without having any previous knowledge and spending too much time. The overall project governance should never excess 4 pages, use acronyms and feel like a technical document.
Applicability
Every item within the project guidelines needs to be applicable for at least 1/5 of the project cases. That's because we want to make sure that we are tackling the main aspects without overwhelming everyone with unnecessary edge cases. However, this can change over time and some aspects can be removed or added based on applicability.
Transparency
Every project decision which is made should be visible to all teams, that's why we the Bankless Governance established an informal proposal process. On top of that, if there will be any decisions that required more extensive reviews, those should be documented and stored in notion, to be able to reuse for future reference and avoid repetitive effort.
Before the project starts
Proposal submission and Project approval
Every Bankless consulting associate is allowed to suggest submitting a proposal to the client in an #informal-proposal channel and if there is no objection from other associates or representatives within 72 hours, they can submit a proposal to the client.
In the case of bidding proposals, the acceptance of client engagement needs to be done as part of the proposal approval, see below what additional information is required.
Business development support
To help other associates with proposals or help other Bankless members with their go-to-market activities, there is a business development support team. To get connected the user needs to send a message in the #business-development-support channel with information about the nature of the opportunity and one of the core team members will connect with them.
Accepting client engagement
If the proposal has been accepted by the client the team submits another informal proposal to inform the team about the progress. Which should include the risk profile of the engagement and level of alignment with Bankless Consulting.
Determining the risk profile of the engagement
A simple question to determine the risk, all answers should be 1-10. (1 very negative, 10 very positive)
- Are we confident that we are able to deliver the service as suggested in the proposal?
- Are we confident that the client will pay us for the delivery of those services?
- Are we confident that the client is aligned with our values, not the pump and dump scheme?
Determining the alignment with Bankless Consulting
A simple question to determine the risk, all answers should be 1-10. (1 very negative, 10 very positive)
- Is this service or product delivery contribution to our overall Bankless Mission?
- Are we leveraging our previous experience or developed product for this project?
There is no score threshold, it is only informative. That information together with the proposal should enable the team to make an informed decision if we should move forward with this project.
Contracting
There needs to be some agreement in place, currently, we are open to using:
- Approved on-chain proposal
- Approved off-chain proposal with confirmation from the client leadership
- Standard Bankless Consulting SOW
- Needs to be signed by an approved signatory - list here
- Client SOW after legal team review.
